D-point and scale weight are not the same argument

A golfer put two 7 irons on my counter last spring and told me one of them felt like a shovel. They weighed within a gram of each other. He was still right.

The single most useful thing I can explain to somebody standing at this counter is that a golf club has two different weight numbers and they answer two different questions. Confusing them is the source of an enormous amount of bad equipment advice, and it is the reason golfers buy heavier shafts when what they needed was two grams in a different place.

The two numbers

Total mass is what the whole club reads on a scale. Grams. It is an absolute figure and it is completely unambiguous. If you want to know how much you are carrying, this is the number.

Swing balance, which most people still call swingweight and which the old letter-and-number scale expresses as C8, D2 and so on, is not a weight at all. It is a moment. It describes how the mass in the club is distributed relative to a fixed fulcrum, conventionally fourteen inches from the butt. It is answering the question: when you swing this thing, how much do you feel the head?

Total mass tells you what you are carrying. Swing balance tells you what you are feeling. They are related, but neither one determines the other.

Why two clubs can weigh the same and feel unrelated

Take a club and move four grams from the grip end to the head. Total mass has not changed by a single gram. Swing balance has moved roughly two full points, because you have taken mass from close to the fulcrum and put it a long way from the fulcrum, on a lever that is nearly three feet long.

This is not a subtle effect. Two points of swing balance is easily perceptible to anyone who plays regularly. Those two 7 irons on my counter had a nine gram head mass difference and a compensating difference in grip and tape, which is why the scale said they were twins and the golfer's hands said otherwise. His hands were reading the moment. The scale cannot.

Which number should you care about

Both, for different reasons, and this is where most explanations stop too early.

Total mass drives tempo. If you have ever picked up a club that felt like it wanted to be swung faster than your normal rhythm, you were feeling total mass. A driver at 298 grams and the same head built to 331 grams will produce genuinely different transitions from the same golfer. The heavier build tends to slow the change of direction and smooth it out; the lighter one tends to encourage a quicker, snappier move. Neither is right in general. Which is right for you is a tempo question and it is best answered by hitting both.

Swing balance drives your sense of where the head is. If you have ever complained that you cannot feel the club head during the swing, that is a swing balance conversation and adding total mass will not fix it. In fact adding mass at the butt end makes it worse, because it lowers the moment while raising the scale reading. That is the exact trap counterweighting falls into when it is applied without measurement, and I have written about that separately.

Where this goes wrong in a real bag

The most common version I see is a set where somebody has chased consistency using the wrong number. A golfer notices their 8 iron feels heavier than their 7. They or a shop weigh both clubs on a scale, find them within a couple of grams, and conclude the golfer is imagining it. Nobody puts either club on a balance.

Put them on a balance and the 8 iron reads D3 against the 7 iron's D1. The golfer was never imagining anything. The difference came from a head mass tolerance at the factory and it was masked at the total mass level by a shaft that happened to run light in the other direction.

The fix is trivially cheap: a few grams of tip weight in the right club, or a grip change, depending on which direction the correction needs to go. Twelve dollars of labour on our rate sheet. But you cannot get to that fix without the second number, and most golfers have never been shown it.

The other failure mode: matching the wrong thing

There is a fashion for matching sets by moment of inertia rather than by swing balance. The argument is that swing balance uses an arbitrary fourteen inch fulcrum that does not correspond to how anyone actually swings, which is completely true. Matching by rotational inertia is a more physically defensible target.

What I would say from the bench is that it is a refinement, not a revolution. Going from an unmatched set with a three point spread to a swing balance matched set with a half point spread is the change almost every amateur can feel. Going from a swing balance matched set to an inertia matched set is a change that a minority of golfers can detect, and it costs meaningfully more because it needs a different set of head mass targets per club.

We can do it and we do it when someone asks. I will not push anybody towards it who has not already got the basics right, because that ordering is backwards.

What to do with this

If a club in your bag feels different to its neighbours, do not accept a scale reading as evidence that nothing is wrong. Ask for the balance reading too. Any shop with a balance can produce it in under a minute, and if a shop tells you the two numbers are the same thing, walk out.

If you want both numbers written down for every club you own, that is what the sixty-five dollar tolerance audit produces. Nothing gets sold and nothing gets altered. You leave with a sheet and the ability to have this argument with anybody.
